Strategy Design for Sustainable Value Capture

We investigate how technological, regulatory, economic and behavioral changes alter the constraints of competition. We then map the possibilities that emerge, design strategic configurations around them, and examine how those configurations can create and capture value.

Our work sits between research and strategy, but is neither a research institute nor a conventional strategy consultancy. We do not begin with an existing strategy and ask how it can be improved. We begin with the changing conditions of a market and ask what can become possible within it.

The result is strategic design: the development of competitive positions, business models and other value-creating configurations that can be taken into the world by those best positioned to build them.

Position Before Strategy

Most strategy begins with an organization and asks where it should compete and how it should win.

We begin earlier.

Every market defines a space of possible strategic positions. That space is shaped by technological capabilities, regulation, economics, behavior, infrastructure, institutions and other constraints. Some dimensions of that space are effectively locked. Others can change.

When structural conditions change, previously unavailable positions can become possible.

Our theory of competition is built around understanding these changes.

We map the decision space of a market, identify the dimensions that constrain competition, investigate where those constraints are being relaxed, and design the strategic configurations that become possible as a result.

We call this Competitive Geometry.

The premise is simple: before determining how an organization should compete, determine what competitive positions the changing structure of the market makes possible.


From Possibility to Value Capture

Not every newly possible position represents an opportunity.

ATHENSBETA therefore goes beyond identifying change or generating strategic possibilities. We investigate whether a configuration can produce sustainable value capture.

Our analysis asks:

What has changed?
Which constraints have been relaxed?
What positions have consequently become possible?
What capabilities and relationships are required to occupy them?
How could value be created?
Who could capture it?
What would make that value capture sustainable?

The objective is not to predict a particular future.

It is to identify and design configurations that could work in the futures that structural change is making possible.


The Practice

ATHENSBETA operates across three connected modes of work.

Research investigates structural changes and the new competitive possibilities they create.

Strategy design translates those possibilities into coherent competitive positions, business models and value-capture configurations.

Projects apply the theory to specific markets, organizations and emerging opportunities.

These activities continuously inform one another. Research extends the theory. Projects test it against reality. New observations refine the theory. New theoretical insights generate further research and new strategic possibilities.

The studio therefore operates as both a research environment and a design practice.

The Studio's Origins

ATHENSBETA emerged from a practical question:

What should be built?

After two decades working in senior operational and strategic roles, and through experience with startups and venture building, we repeatedly encountered the same problem. Attractive opportunities were often evaluated through conventional market analysis, competitive analysis and business planning, while the deeper question remained unanswered:

Has the structure of the market changed enough to make a fundamentally different configuration possible?

ATHENSBETA was developed to investigate that question systematically.

Its theory of competition evolved from the attempt to identify opportunities before committing capital, building organizations or defining conventional strategy.

The studio now applies that theory both to commissioned projects and to independent research.


What We Do

ATHENSBETA does not produce strategy for strategy's sake.

We produce designed possibilities for value creation and capture.

Depending on the problem, the output may be a new business model, competitive position, market configuration, corporate venture, public service, institutional model or other form of value-creating system.

The implementation vehicle is secondary.

What matters is whether the underlying configuration is structurally possible, strategically coherent and capable of sustainable value capture.

ATHENSBETA researches and designs the possibility.

Others decide whether, how and with what resources to build it.
