ATHENSBETA works on questions where changing conditions create the possibility of new forms of value capture. Each project begins with a market, system or emerging opportunity and investigates the strategic possibilities within it.

We map the existing decision space, identify the constraints that shape competition, examine how structural changes are altering those constraints, and design the configurations that become possible as a result.

The objective is not to produce a recommendation for an existing strategy. It is to determine what could be built, how it could create and capture value, and what would have to be true for the configuration to become viable.

Project Approach

Every project is different, but our work follows a common logic.

01 — FRAME

Define the market, system or opportunity and establish the decision space within which competition currently takes place.

02 — MAP

Identify the dimensions that shape competitive positions and the constraints that currently lock them in place.

03 — INVESTIGATE

Research the technological, regulatory, economic and behavioral changes that may be relaxing those constraints.

04 — CONFIGURE

Map the strategic positions and configurations that become possible as the decision space expands.

05 — UNDERWRITE

Assess the economics, value-capture mechanisms, strategic coherence and conditions required for the configuration to work.

06 — DESIGN

Translate the strongest possibility into a coherent business model, operating model, institutional configuration or other form capable of implementation.

The result is a designed strategic possibility, not simply an analysis of the existing market.

Distributed Functional Capability Network

A new configuration for senior fitness, rehabilitation and long-term physical capability

The project investigates how demographic change, rising demand for preventive health and advances in remote supervision are altering the structure of the fitness and rehabilitation market. The existing model separates gyms, clinics, personal training and long-term care, leaving a significant gap between episodic treatment and sustained physical capability.

ATHENSBETA designed a distributed functional capability network that combines local physical environments, specialist supervision, digital monitoring and recurring membership. The configuration is intended to support older adults across the full continuum from prevention and strength development to rehabilitation and ongoing functional maintenance, while creating multiple points of value capture for operators, practitioners and institutional partners.

Redesigning the value-capture configuration for an AI-powered clinical technology

A med-tech founder had developed a functioning AI-powered gait-analysis platform capable of analyzing gait patterns from captured movement data. The technology worked. The commercial configuration did not yet work well enough. The company was underfunded and struggling to access additional capital. While the immediate problem appeared to be financing, the deeper problem was strategic: the existing business model did not create a sufficiently compelling relationship between the technology, its users and the value being generated.

The question was therefore not simply how to finance the existing business, but whether the business had been configured around the right source of value.
